Marketplace Platform Fees: The Real Cost
What selling on Shopee, TikTok Shop or Lazada really costs: the fee stack on every order, the cost that is not on the rate card, and what to own alongside them.
Marketplaces are the easiest place to make a first sale. The buyer already has an account, a saved address and a saved card. You list, they tap, it ships. That convenience is real, and it is why so many businesses start there. It is also not free, and the full cost is spread across enough places that most sellers never add it up.
The fee stack on every order
The exact percentages change by platform, by category and by campaign, so check the current rate card rather than trusting a number from a blog post. The shape of the stack is the same everywhere:
- Commission on each sale, a percentage of the order value.
- Payment processing, a second percentage on the same order, because the platform collected the money.
- Shipping programmes you opt into so your listing shows "free shipping". The subsidy is partly funded by you.
- Campaign and voucher co-funding. The big sale days bring traffic, and the discount comes partly out of your margin.
- Ads, because once a category is crowded, the organic listing position is not enough to be seen.
Individually each one looks small. Stacked on one order they are often the difference between a product being profitable and being a volume game. Take your last month's payout statement, divide the fees by the gross sales, and you have your real platform rate. Most sellers who do this for the first time are surprised.
The cost that is not on the rate card
The customer belongs to the platform, not to you. You do not get their phone number or email. You cannot message them next month about a restock. You cannot ask them to reorder. When they want the same product again, they open the app and search, and your competitor's listing is right next to yours, one tap away, maybe RM 2 cheaper today.
So the platform fee is paid twice: once on the first order, and again on every repeat order from a customer you earned but do not own.
The rules change, and not with you
Commission rates go up. A category gets reclassified. A shipping programme becomes mandatory for visibility. A listing gets suspended by an automated check and the appeal goes into a queue. None of these are malicious. They are what happens when you rent space in someone else's shop. You cannot plan a business around terms you do not set.
This is not "leave the marketplace"
Marketplaces are excellent at one thing: discovery. Strangers with intent to buy, already logged in, already trusting the checkout. Walking away from that is usually a mistake, especially for a new product.
The mistake is using the marketplace for everything, including the second, third and tenth order from the same customer. Those orders do not need discovery. They need a place where that customer can reorder in a few taps without retyping anything, and where the margin stays with you.
What to own alongside it
- A store at your own address. Not a template on someone's subdomain. Your domain, your customer list, your terms. With the slip in the parcel and the WhatsApp follow-up pointing there.
- A reorder path that is as easy as the app. This is the part most "own stores" get wrong. If a returning customer has to create an account, type an address and fetch a card, they go back to the marketplace. Saved details and a one-tap reorder are the whole point.
- A customer list you can contact. With consent, through WhatsApp or email. A restock message to 300 past buyers costs nothing and converts better than any ad.
What it costs to set up
A single-product landing page that takes orders over WhatsApp sits at RM 1,500 – 2,500. A full custom online store with FPX checkout, stock and order dashboard sits at RM 12,000 – 24,000. The split in our pricing article explains the gap. Which one is right depends on how many products and how many repeat orders you are leaving on the table, and your payout statement will tell you that. Send it (remove what is sensitive) through the free review form and we will do the arithmetic with you.
